# GTM strategy: how to build a go-to-market strategy for B2B

A **GTM strategy** (go-to-market strategy) is the set of decisions about who you sell to, what problem you solve for them, how you reach them, and how you will know it is working. It is short on purpose. A good one fits on a page and changes what the team does on Monday.

For the execution checklist that follows the strategy, see the [GTM playbook](https://getaob.com/gtm-playbook).

Key takeaways

- A GTM strategy is five decisions: ICP, problem and positioning, motion, channels, and metrics.
- Write the ICP as fields a machine can check. If it cannot be filtered in a database, it is not specific enough.
- Pick the motion from deal size and buyer: product-led for low ACV self-serve, sales-led for high ACV committees, and a mix in between.
- Test it in 90 days with a small account list and two or three signals, and measure positive replies and meetings by segment.
- The most common failure is targeting too broadly. Narrow until the messaging writes itself.

## The five parts of a GTM strategy

| Part | The decision | What good looks like |
| --- | --- | --- |
| ICP and TAM | Which companies and which buyers | Industry, size band, region, tech, and ownership as filters, plus the account count. Size it with the [TAM calculator](https://getaob.com/tam-calculator). |
| Problem and positioning | What painful problem you solve, and why you over the alternative | One sentence a buyer would repeat to their boss, and the alternative you replace named plainly. |
| Motion | How buyers find, try, and buy | Product-led, sales-led, partner-led, or a mix, chosen from deal size and buyer. |
| Channels | Where the first conversations come from | Two or three channels you can run well, not seven you dabble in. |
| Metrics | How you will know it works | Leading indicators (positive replies, meetings, activation) and lagging ones (pipeline, revenue, retention). |

## Choosing a go-to-market motion

| Motion | Fits when | Main channels | Watch for |
| --- | --- | --- | --- |
| Product-led | Low price, a single user can get value alone, short time to value | Free plan or trial, content, SEO, community | Usage that never turns into paid accounts |
| Sales-led | Higher price, a buying committee, longer evaluation | Outbound, events, partners, referrals | High cost per deal before the motion is proven |
| Product-led sales | Self-serve signups at companies big enough to buy a team plan | Free plan plus [usage signals](https://getaob.com/product-usage-signals) routed to reps | Reps chasing signups with no buying intent |
| Partner-led | Someone else already owns the relationship with your buyer | Resellers, integrations, marketplaces, agencies | Partners who never prioritise you |

## GTM strategy examples

### Vertical software selling to care agencies

ICP: home care and therapy agencies in states where a specific billing rule changed, 10 to 500 employees, on a legacy EHR. Positioning: billing that follows the new rule without extra staff. Motion: sales-led. Channels: outbound built from public provider registries, since these buyers are barely on LinkedIn, plus state association events. Metrics: meetings per 100 agencies contacted, by state.

### A developer tool

ICP: engineering teams of 20 to 200 at software companies using a specific framework. Positioning: cut a slow, manual step out of every release. Motion: product-led with sales assist. Channels: open-source repo, docs SEO, and [developer signals](https://getaob.com/developer-signal-tools) (package downloads, GitHub activity) routed to a rep once a company has several active users. Metrics: weekly active teams, and team-plan conversions.

### A specialist services firm

ICP: companies hiring a specific hard-to-fill role, found from job postings. Positioning: shortlists in days for a role you have had open for months. Motion: sales-led. Channels: outbound triggered by the job posting, plus referrals. Metrics: positive replies per posting contacted, and placements per month.

## A one-page GTM strategy template

- **ICP:** filters (industry, size, region, tech, ownership) and the number of accounts that pass them.
- **Buyer and user:** titles, what they are measured on, and what they use today.
- **Problem:** the painful problem in their words, and what it costs them.
- **Positioning:** one sentence, plus the alternative you replace.
- **Motion:** product-led, sales-led, product-led sales, or partner-led, and why.
- **Channels:** two or three, with the signal that decides who gets contacted when.
- **Offer:** what the first conversation is about. A useful audit or sample beats a demo.
- **Metrics:** leading and lagging, with a target and a review date.
- **Kill criteria:** what result in 90 days would make you change the ICP or the motion.

## How to test a GTM strategy in 90 days

1. **Weeks 1 to 2:** Pull and score the account list, pick two or three [buying signals](https://getaob.com/buying-signals), and write the positioning sentence.
2. **Weeks 2 to 4:** Set up the channel. For outbound that means warming sending domains while you build the list and copy.
3. **Weeks 4 to 8:** Run small batches per segment and signal. Talk to every positive reply, even the ones that do not book.
4. **Weeks 8 to 12:** Compare segments. Double down on the one that books, narrow or drop the others, and rewrite the one-pager.

## Common GTM strategy mistakes

- An ICP that is a description ("mid-market tech companies") instead of filters.
- Seven channels at once, none of them run well enough to learn from.
- Positioning against nothing. Every buyer has an alternative, even if it is a spreadsheet.
- Measuring opens and impressions instead of conversations and meetings.
- Treating the strategy as finished. It should change after every 90-day test.

Strategy is cheap until someone has to build it. I work on GTM strategy at OneGTM through [GTM consulting](https://getaob.com/gtm-consulting) and then build the systems that run it: the scored account list, the signals, and the outbound. Not sure where your gaps are? The free [GTM scorecard](https://getaob.com/gtm-scorecard) grades your current setup in twelve questions.

## GTM strategy FAQ

### What is a GTM strategy?

A GTM (go-to-market) strategy is the set of decisions about who you sell to, what problem you solve for them, how they find and buy from you, which channels you use to reach them, and how you measure whether it is working.

### What are the main parts of a go-to-market strategy?

The ideal customer profile and market size, the problem and positioning, the go-to-market motion (product-led, sales-led, product-led sales, or partner-led), the channels, and the metrics with targets and a review date.

### What is an example of a go-to-market strategy?

A vertical software company selling to home care agencies might target agencies of 10 to 500 employees in states with a new billing rule, position on compliant billing without extra staff, run a sales-led motion, reach buyers through outbound built from public provider registries and state events, and measure meetings per 100 agencies contacted.

### What is the difference between a GTM strategy and a GTM playbook?

The strategy is the set of decisions: who, what problem, which motion, which channels, and which metrics. The playbook is the execution checklist that turns those decisions into lists, sequences, routing, and reporting.

### How long does it take to build a GTM strategy?

A first version takes a week or two. Testing it properly takes about 90 days of running a small account list through one or two channels and measuring conversations and meetings by segment.

### Do I need a GTM consultant to build a GTM strategy?

Not always. Founders who know their buyer can write a strong first version. A consultant helps when the team disagrees on the ICP, when early tests are not working, or when nobody has time to build the systems that run the strategy.
